The Zach Orr Experiment and the Prime Harbaugh Torched

There’s a version of this story where nobody has to write it. Sounds like the intro to The Twilight Zone, right?

Anyway, in that version, Mike Macdonald leaves for Seattle in February 2024, and John Harbaugh — a special teams coach by trade, an offensive-minded delegator by necessity, and by his own admission never a defensive play caller — goes out and hires a proven, veteran defensive mind to run the most expensive half of his roster. Somebody who had done the job. Somebody who had stood on a sideline with a play sheet in his hand and a two-minute drill coming at him.

Nope, not John.

Instead, Harbaugh promoted his inside linebackers coach.

Zach Orr is a good football man. Let’s start there, because the point of this isn’t to litigate Zach Orr’s character. He’s a former undrafted free agent who made himself a second-team All-Pro in Baltimore, had his career ripped away by a neck condition at 24, and rebuilt himself into an NFL coach. Nobody in the Castle worked harder. Nobody wanted it more. Orr was easy to root for.

Yet this fact remained and hung over the team like a dark cloud. Orr had never called a defensive play in his life.

That’s not a slight. That’s a résumé. Analyst with the Ravens from 2017-2020. Outside linebackers coach in Jacksonville in 2021. Inside linebackers coach in Baltimore in 2022-23. Good jobs. Real jobs. None of them the job. And Harbaugh handed him the keys to a defense that the organization had spent two decades and a mountain of cap dollars building into its identity — and then handed him a two-year runway to figure it out in real time, on Sundays, with Lamar Jackson’s prime burning off the calendar.

What the Money Said

Per Over The Cap, the Ravens ranked 8th in the NFL in defensive spending in 2024 and 11th in 2025. Six former first-round picks in the starting lineup in 2025, five of them Baltimore’s own. Roquan Smith. Kyle Hamilton. Odafe Oweh. Malaki Starks. Nate Wiggins. Marlon Humphrey. That’s not a rebuild. That’s a roster you win with.

Hamilton went first-team All-Pro in 2025 for the second time in his career. Think about that for a second. The best defensive back in football played on a unit that finished 18th in points allowed. That doesn’t happen by accident. That happens when the sum is smaller than the parts.

Year One: The Mirage

2024 looked survivable, and that’s exactly what made it dangerous.

Baltimore led the NFL in rush defense — 80.1 yards per game, 3.6 yards per carry — and finished 10th in yards allowed and 9th in points. Twelve wins. An AFC North title. On the surface, a passing grade for a rookie coordinator.

Underneath, the tell was already there. The pass defense started in the league’s basement and only climbed out after Orr benched two veteran safeties and finally paired Kyle Hamilton with Ar’Darius Washington. That’s not scheme. That’s a coordinator taking half a season to arrive at the personnel decision the entire fanbase had already made.

And the season ended the way these seasons keep ending: in Orchard Park, 27-25, with an early lead handed back.

Harbaugh saw a top-10 defense and ran it back.

He should have seen a coordinator who needed nine weeks to find his own best players.

Year Two: The Collapse

The 2025 Ravens opened as a preseason Super Bowl favorite. They finished as the first preseason Super Bowl favorite in league history to miss the playoffs, per ESPN Research.

The defense was the reason.

Week 1 in Buffalo: Baltimore led 40-25 with 11:42 to play. Buffalo’s win probability bottomed out at 1.1 percent, per NFL Next Gen Stats. Final: 41-40. The Ravens became the first team in NFL history to score 40 points, rush for 235 yards, and lose. Teams meeting that profile had been 277-0.

Four weeks in, Baltimore ranked dead last in the NFL in scoring defense at 33.3 points per game and second-to-last in total defense at 406.8 yards. By Week 6 it was 32nd in points allowed at 35.4 per game.

Then came October 5. Houston 44, Baltimore 10, at M&T Bank Stadium. The Ravens did not force a single punt while C.J. Stroud was on the field. It was the most points Harbaugh’s teams ever surrendered at home. He was booed walking off his own field.

Harbaugh’s response, twice, was a public vote of confidence.

September 29, at 1-3: “I have confidence in all of our guys, including Zach.” Mid-October, at a franchise-worst 1-5: “I don’t think there’s any obvious move there that would make us better.”

There was an obvious move. There had been an obvious move since Week 4 of 2024. Harbaugh couldn’t see it, and here’s the uncomfortable part — he may not have been equipped to see it. You cannot audit a play caller if you have never been one. Harbaugh was grading a test he couldn’t take himself.

The Ravens clawed back from 1-5 to 8-9 on the strength of Lamar Jackson and an offense that scored 424 points. They lost the AFC North and the playoffs on a missed 44-yard field goal in Pittsburgh. Two days later, Bisciotti fired the winningest coach in franchise history after 18 years.

The Lead Thing Is Not Just a Vibe

It’s a Record!

Fans have been screaming about this for years and getting told it’s noise. It is not noise.

Per The Baltimore Banner, the Ravens blew seven double-digit fourth-quarter leads over the previous ten seasons including the playoffs — the most in the NFL — before Buffalo made it eight in Week 1 of 2025.

Per ESPN, that Week 1 loss was Baltimore’s eighth defeat since 2021 in a game where its in-game win probability reached at least 90 percent.

Eight games. Since 2021. Handed away.

Here! Take it!

Line up the double-digit fourth-quarter giveaways in order and it reads like a rap sheet: Miami 2022. The Giants 2022. Cleveland 2023. Las Vegas 2024. Buffalo 2025. Different quarterbacks, different rosters, one constant on the sideline. The Banner charted the offense’s futility in those windows — 90 plays, 358 yards, 11 points, nine turnovers across 22 possessions — and yes, the offense wore some of it. But you don’t get to 46 blown fourth-quarter leads since 2008, per NFL Research, tied for the second-most in football, without a defense that cannot get a stop when everyone in the building knows a stop is coming.

Where Is Zach Orr Now?

He interviewed for coordinator jobs after Harbaugh’s firing — the Chargers, the Cowboys, the Raiders requested him — and got none of them. On February 19, 2026, the Seahawks hired him as inside linebackers coach, reuniting him with Mike Macdonald, the man he replaced.

The market rendered its verdict. Thirty-two teams looked at two years of tape and decided Zach Orr was a position coach. Eric DeCosta and John Harbaugh had decided he was a coordinator. One of those evaluations was made with more information.

Orr will be fine. He’s 34, he’s respected, and under Macdonald he’ll learn the thing he was never taught in Baltimore. That’s the part that stings: he probably needed three more years as a position coach, and Harbaugh’s promotion cost him that as surely as it cost the Ravens two seasons.

Time to Restore the Identity

The 2023 Ravens became the first defense in NFL history to lead the league in scoring defense (16.5), sacks (60), and takeaways (31) in the same season. Across 2022-23 under Macdonald, they finished top-10 in yards, rushing yards, passing yards, points, third down, red zone, and takeaways. Before that, Ryan, Pees, Martindale, Macdonald — different names, same standard. Two Super Bowls built on that side of the ball.

That standard didn’t erode. It was however, placed on pause.

Jesse Minter is 42 years old, the fourth head coach in franchise history and the youngest, and he learned this defense in this building from 2017 to 2020 — climbing the same ladder Macdonald climbed, one rung behind him the whole way. He replaced Macdonald at Michigan and won a national title. Then he ran Jim Harbaugh’s defense in Los Angeles, and in 2025 the Chargers finished No. 1 in the NFL in defensive passer rating (75.0), fifth in total defense (285.2), fifth in pass defense (179.9), fifth on third down (35.2 percent), fourth in red zone touchdown rate, ninth in points allowed at 20.0 per game, with 45 sacks and 23 takeaways.

He hired Anthony Weaver to coordinate it. Weaver was drafted here in 2002, played four years here, and coached here from 2021 to 2023 as defensive line coach and assistant head coach — and left for Miami the moment Orr got the job over him.

Read that last sentence again. In 2024, Harbaugh chose an inside linebackers coach who had never called a play over Anthony Weaver. Weaver went to Miami and took a defense from 22nd in points and 10th in yards to 10th and 4th in a single season. Harbaugh let Dennard Wilson go as well. Wilson became the defensive coordinator in Tennessee in 2024 and guided the Titans, a less talented team than the Ravens, to become the NFL’s second stingiest defense in yards per game (311.2). Ironically, when hiring a new DC in New York, Harbaugh opted for Wilson over Orr. Go figure.

Be that as it may, the talent in Baltimore is real and Minter plans to unleash it. The newfound energy at 1 Winning Drive is palpable. Hamilton is an All-Pro. Smith is still Smith. The money is still on that side of the ball (2nd most in the NFL). What was missing was a vision, a plan, attention to detail and an unwavering new mantra intended to stem the tide of the 4th quarter bleeding.

“Be at our best when our best is needed.”
